The 2009 X5 has a physical ignition cylinder, so a broken key in the barrel is a real possibility, especially on a key that has been showing wear for a while. I extract the broken blade from the cylinder without pulling the column apart, then decode the lock to get the correct cut, and make a replacement key on site. No tow, no ignition replacement unless the cylinder itself is damaged from the break. If the blade snapped in the door lock instead, same process: extract, decode, cut. One visit handles it.

What exactly is a mechanical key and why does a BMW need programming for it?

A mechanical key is a metal key that turns in an ignition cylinder. Your 2009 X5 uses one. The blade gets cut to the specific profile of your ignition and door locks, so the mechanical part is just like any traditional key.

What makes it a BMW key is the transponder chip inside the head. When you turn the key, the immobilizer reads the chip through an antenna ring around the ignition. If the chip is not enrolled in the immobilizer module, the engine control unit never gets authorization and the engine will not start, or will start and immediately die.

Third, the sync between the immobilizer module and the engine control unit. If that has drifted or was never completed correctly after a prior key job, the warning shows up and the car may crank without starting.

Try the key in the ignition and hold it steady rather than turning immediately. If it starts sometimes but not others, that intermittent pattern usually points to a chip read problem. If it never starts and the warning is constant, I need to connect equipment and read what the immobilizer module is actually reporting before we chase the wrong part.

I found a replacement key online for cheap. Can I just have it cut and use it?

Cutting it is the easy part. The blade profile can be copied from your existing key or decoded from the lock, so that side of it works fine.

The transponder chip is the problem. An aftermarket key head for this vehicle needs its chip enrolled into the immobilizer module using the right equipment. There is no self-programming sequence on this generation BMW where you turn the ignition a certain number of times and call it done. The enrollment requires reading the immobilizer module's data and writing the new key in.

Some cheap aftermarket key heads also carry chips that are not compatible with this generation of BMW's immobilizer. You end up with a key that turns in the lock but the engine never authorizes a start. Bring the key you bought and I will tell you whether the chip inside it is workable before you spend money on a cut.

If the engine starts but immediately stalls every time, is that a key problem or something mechanical?

The most common cause on this vehicle after a key job is an incomplete synchronization between the immobilizer module and the engine control unit. The car sometimes runs for a short window, then the security system catches up and starts rejecting starts cold.

If no key work was recently done and this started on its own, it can still be an immobilizer issue, a failing transponder chip in the key being the first thing to check. If the key turns but the engine starts and immediately stalls, that points to an anti-theft component I diagnose and address on site. I bring the equipment to read what the immobilizer module is reporting, which tells me whether the fix is a key replacement, a re-sync, or something that needs further diagnosis.
